1 Define coaching culture

A coaching culture must support the organizations culture - compliment and amplify. It should align with their Talent and Learning Development strategy. Once alignment and buy-in is established, ensuring you have the right champions of your initiative to support its implementation. If there’s no buy in and strategic alignment it won’t be successful.

In my experience, a coaching culture works best by meeting the participants where they are. By starting with acknowledging and understanding each other’s needs in the workplace we can leverage the skills, talent and knowledge of all team members to create a welcoming, positive coaching environment. This also enables wider opportunities for participation by both team members and leaders who have experiences to share and help others in support of developing a coaching culture.

Before you can help your coachees create a coaching culture, you need to understand the current state of their organizations. How prevalent and effective are coaching practices in their context? What are the barriers and enablers to coaching? What are the expectations and perceptions of coaching among different stakeholders? The key is to gather relevant and reliable data that can inform your coaching interventions.

So you need to determine what processes they have today and how they're evaluating the impact of coaching. The moment you detect there's no process and no evaluation, it's a given, there's no culture of coaching in the organization.

3 Co-create a vision and plan

Once you have a clear picture of the current state, you can help your coachees co-create a vision and plan for creating a coaching culture. What are their desired outcomes and benefits from coaching? What are their short-term and long-term goals? What are the key actions and milestones to achieve them? How will they measure and evaluate their progress and impact? You can use various frameworks and models to co-create a vision and plan, such as SMART, GROW, or OKR. The key is to involve your coachees in the process and ensure that they own and commit to their vision and plan.

The right people who you should discuss about creating a coaching culture are the key leaders and not the employees. When you're creating this vision and plan, they must have an objective of what they want to achieve. And you should always insist on them having measurements in place. Without any such metrics, there's no way to evaluate progress and so goals will be missed.

You can help your coachees develop their coaching skills and mindsets by providing them with training, mentoring, feedback, and resources. Some of the essential coaching skills and mindsets include active listening, powerful questioning, empathy, curiosity, openness, trust, and accountability.

Once the decision on creating a coaching culture has been agreed upon, all employees should be briefed on what will rolled out, why, when and how. The conduct training of the leaders who will be conducting the coaching. Top management should be evaluating the progress of the coaching. Conduct refreshers as required.
